Your GTM Strategy Was Built for Google. Buyers Have Already Moved On. How AI Search Is Changing GTM Strategy

Most GTM strategies are built for a buyer journey that no longer exists.
The old assumption: a buyer searches Google, lands on your website, reads your content, talks to sales.
That sequence was the entire foundation of go-to-market planning for two decades. It is no longer how most B2B buyers behave.
The proportion of B2B buyers using AI in their purchase process grew from 89% in 2025 to 94% in 2026. That is not a niche shift. That is most of your market.
Why Your GTM Strategy Needs to Account for AI Search Now
The traditional buyer journey is missing a phase nobody mapped.
Before a buyer ever visits your website, reads your blog, or speaks to your sales team, they have already asked an AI tool the category question. They have a shortlist. They have an opinion. They have, in many cases, already decided who is credible and who is not.
By the time they fill out your contact form, the real decision was made inside an AI conversation your team never saw.
If your brand was not part of that conversation, you did not lose the deal in your pipeline. You lost it before you ever knew it existed.
Two out of three AI citations now come from pages that do not appear on Google's first page. Ranking well on Google and being visible to your buyer have quietly become two different things. A GTM strategy that only optimises for one is losing ground on the other.
What Changes in Your GTM Strategy Once AI Search Takes Over
Here is what shifts, specifically.
Visibility has to be earned outside your own channels.
AI platforms scan for agreement across multiple independent sources. A brand that appears consistently across publications, discussions, and review platforms earns more AI confidence than one that only exists on its own website.
Each AI platform trusts different sources.
ChatGPT favours Wikipedia and encyclopedic content. Perplexity heavily cites Reddit. Google's AI Overviews lean toward YouTube. A brand can be highly visible on one platform and completely invisible on another. There is no single fix. There are ecosystems, and you need a presence across more than one.
Positioning has to be consistent everywhere your name appears.
AI engines cross-reference sources looking for agreement. Inconsistency between your homepage, a guest article, and a podcast appearance reduces the confidence an AI engine has in recommending you. Your story has to be the same everywhere, not just on your own channels.
Most competitors have not adjusted yet.
Only 22% of marketers currently track AI visibility. Fewer than 26% plan to create content specifically for AI citations. The window to become the default recommendation in your category, before the space gets crowded, is open right now.
The Trust Mechanism Has Changed, Not Disappeared
Trust still matters. It is just being built somewhere else now.
When a buyer asks an AI engine a category question, the answer is assembled from third-party sources the engine already trusts, not from your homepage or your product pages. What credible others say about you now shapes first impressions more than what you say about yourself.
Understanding how AI search is changing GTM strategy means accepting this: the work is no longer just about producing content. It is about earning a presence in the places AI engines are already listening.
So what does that presence actually look like? At TNSC, we built a framework to answer exactly that.
The AI Visibility Framework™
AI engines do not reward volume. They reward coherence, credibility, and consistency across four layers of presence.
Layer 1: Owned Presence
Your website, case studies, and structured data. In the AI search era, owned presence is not just about a polished website. It is about being machine-readable.
Clear entity definition, consistent positioning across every page, schema markup, and case studies specific enough that an AI tool can extract and cite a real outcome, not a vague claim.
Layer 2: Earned Presence
Podcast appearances, guest articles, PR mentions, review platform listings. AI engines weight earned presence heavily because it signals independent validation. A brand talked about by credible others gets treated as a category authority. A brand that only talks about itself does not.
Layer 3: Community Presence
Reddit threads, LinkedIn conversations, industry forums. Perplexity cites Reddit for nearly half its top citations. Showing up consistently in the communities your buyers already inhabit is now a GTM asset. The brands that contribute genuinely to these spaces are the ones AI tools surface when a buyer asks for a recommendation.
Layer 4: Machine Readability
This is the layer most GTM teams never think about. Is your brand described the same way everywhere it appears online? Are your frameworks, research, and founder perspective written in a format AI tools can actually extract and reference? Is your structured data set up so AI engines can categorise you accurately for the right buyer?
When machine readability is low, everything else underperforms. The AI engine finds you but cannot confidently place you in the right category.
Together, these four layers form a complete AI visibility system. Not a content calendar. Not an SEO checklist. A system that compounds over time because it is built on consistent, credible presence in the places that shape buyer decisions before your sales team ever gets involved.
Where This Leaves Your GTM Strategy
The businesses that win the next phase of go-to-market will not be the loudest. They will be the ones who understood early that the battle now starts inside an AI conversation, before a buyer ever reaches their website.
If your GTM strategy still assumes Google is the starting point, it is already working with outdated information.
The AI Visibility Framework™ is how you close that gap, before your competitors do.
At True North Sage Consultants, we build and implement the AI Visibility Framework™ for founders and leadership teams ready to stop being invisible to the buyers already looking for them.
